Why corporations need an operating model before they need software

We're regularly brought in after a company has already bought a piece of workflow or GRC software, only to find adoption stalling within months. The pattern is almost always the same: the software works fine, but nobody had actually agreed who owns which decision, at what threshold something needs a second sign-off, or what happens when a request doesn't fit the template. The software was asked to invent an operating model on the fly, and it can't.

This matters more, not less, as an organisation grows. A company's approval chain for a new supplier isn't just an internal preference - it's something an auditor, a board, or simply next year's version of the team will eventually need to see evidence of, end to end, with a timestamp on every decision. If that chain was never designed deliberately, the software implementing it just automates the ambiguity instead of removing it.

The fix is unglamorous and precedes any tooling decision: sit down with the actual department heads - finance, risk, procurement, IT - and agree, in writing, who approves what, in what order, and what the escalation path is when someone's away. That's an afternoon of structured workshops, not a multi-month programme, and it's the single highest-leverage thing we do before recommending any platform.
